The Organizational Rewire: Ditch Functions and Build Capabilities

From Functions to Capabilities: Rethinking How We Organize for a Future We Can’t Fully Predict

Have you ever paused and wondered why, even in fast-moving industries, most organizational departments still look functions—and act—the same way they did decades ago? HR, Finance, Marketing, IT… they were built for a world of stability and specialization. But that world? It’s gone.

In today’s reality—where customer needs shift overnight, technology leaps forward annually, and disruption is the norm—these traditional structures often do more harm than good. They slow down the strategy. They suffocate innovation. They fracture the customer experience. And they make us feel busy but not necessarily effective.

The question then becomes: Do we accept these constraints as inevitable, or do we reimagine how we organize?

Why I Think Capability-Based Design Isn’t Just Buzz

I’ve spent years working with companies trying to scale, transform, or integrate. And I keep returning to one insight: organizing around capabilities—outcomes, not functions, is a precise way to architect the future.

Picture this: instead of a standalone HR team, you build a Talent Architecture & Experience group. Instead of segmented Marketing, Sales, and Product teams, you align around a Revenue Enablement Engine. And rather than keeping IT in the back office, you bring it into a Digital Backbone & Innovation Unit—integrated, proactive, connected to both customer outcomes and market needs.

This isn’t an abstraction. It’s been tested. Companies across sectors—some fully, some in pockets—are already weaving these models into how they work.

A Clearer Contrast

Let’s put it side by side, so the change isn’t just conceptual—it’s structural:

Traditional Function Capability-Based Counterpart
HR Talent Architecture & Experience
Marketing Brand-Led Customer Experience
Sales Revenue Enablement Team
IT Digital Platform & Data Capability
Finance Financial Intelligence & Scenario Planning
Strategy Strategic Foresight & Opportunity Engine
L&D Performance & Capability Building
Operations End-to-End Value Chain Orchestration
Legal Compliance Embedded in Design & Delivery

Here, teams aren’t optimizing inputs. They own outcomes. Their success isn’t measured in hours or deliverables but in value delivered.

The Real-World Challenge—and the Opportunity

Adopting this model isn’t as simple as renaming departments. It’s a mindset shift. It’s about rethinking how we define success, build teams, set incentives, and hold people accountable. It means leaders moving from functional owners to capability stewards, and employees embracing collective ownership over compartmentalized roles.

Our PROMISE and COMBINE frameworks map exactly how you move through this:

  • Define the strategic future you want (PROMISE).

  • Build the organizing architecture around that future.

  • Embed leadership, culture, systems, and rewards into that architecture.

  • During mergers or scale journeys, use capability mapping for true integration, not silo stacking (COMBINE).

Where Most Companies Stand—and Why Now Is the Moment

Let’s be real: very few companies have fully done this. You’ll find sprinkles of it—agile squads, transformation pods, innovation teams—but the core design of budgets, roles, and career paths? Still rooted in old functions.

But this is precisely why now is the moment to push forward.

  • Market complexity won’t slow down.

  • Customer expectations will only tighten.

If we cling to rigid organization models, we become easier to disrupt.

A Question to Hold with You

Imagine leadership asks: “What capabilities do we need over the next three years to win in our market?” And imagine building your teams around those, not copying org charts from last year.

What does that structure look like?
Where would silos persist?
What walls need to come down?

Let’s Reflect—and Act

If any of this resonated, I invite you to take a closer look:

  • What’s slowing your strategy execution?

  • Where do hand-offs still create friction?

  • Which teams struggle to move at the pace your market demands?

This isn’t about structure for structure’s sake; it’s about clarity, speed, innovation, and ownership.

You have to explore a capability-centered model if you want to give your organizations a chance to survive and thrive in the future. However, you need to rewire and start your work today to build a future-ready organization.

A Word on PROMISE

PROMISE is our full-spectrum operating system — an acronym that stands for People & Professional Development, Rewards & Recognition, Organizational Structure & Leadership, Management Operating System, Innovation & Critical Thinking, Strategic Future & Strategic Capabilities, and Employee Experience. It’s not just a catchy name — it represents the seven critical elements every organization must align and integrate to shift from functional silos to capability-led momentum. You begin by envisioning your strategic future and then ensure everything — from culture to performance systems and innovation routines — reinforces that direction.

A Word on COMBINE

COMBINE is our framework for building one unified, scalable operating model, especially relevant for serial acquirers, buy‑and‑build companies, or private equity–backed firms. It stands for One Culture, One Organizational Structure & Leadership, One Management System, One Brand & Marketing, One Information System, One Numbers & Financials, and One Experience. By integrating via capabilities — rather than by function — COMBINE helps organizations streamline convergence and avoid redundant siloes during rapid growth or integration phases.
